AI is now a board-level decision, and most boards are making it without a defensible process. Legal teams flag risk, engineering teams ship models, and no one owns the question of whether the system should have been built at all. The gap between AI ambition and the controls needed to govern it is where reputational and regulatory damage accumulates.
Most leadership teams consume far more futures content than they can act on. The problem is not a shortage of prediction. It is the absence of a structured method for connecting macro change to the specific decisions an organisation is already under pressure to make. Without that connection, strategic planning is reactive, investment decisions trail the market, and the wrong questions dominate the board’s time.
Most boards now own an AI strategy on paper. Far fewer can defend, in front of customers, regulators or their own workforce, the design choices behind it. The gap between deploying AI and deploying it in a way that earns trust, holds up to scrutiny, and actually augments the people using it is where serious organisations are getting stuck.
Boards now own cyber risk in a way they did not a decade ago, and most are not equipped for it. Threat actors are using AI to industrialise social engineering, deepfakes and intrusion at a pace that outruns existing controls. Executives need someone fluent in both the intelligence-grade threat picture and the commercial reality of running a business through it.
Energy transition strategies designed in mature markets break the moment they meet a weak grid, a thin balance sheet, or a population already paying for diesel. Boards investing in climate, infrastructure or emerging markets need someone who has built clean energy hardware and software where the grid is unreliable and capital is scarce, not someone who has only modelled it. The gap between net zero ambition and operational reality is widest exactly where the next billion energy customers are coming online.
Most organisations treat AI, robotics and emerging technology as a procurement question. The harder question is whether leadership teams understand the science well enough to set boundaries on what these systems should and should not do. Without that grounding, governance defaults to vendors, and disruptive innovation becomes something that happens to the business rather than something it directs.
Most companies fall in love with their solution before they have proved the problem is worth solving. The result is launched products no one needs, growth plans that stall at the pilot stage, and innovation portfolios that consume capital without producing category leaders. Senior teams need a discipline for finding problems large enough to justify the work, and the conviction to abandon the rest.

They commission AI pilots, IoT proofs of concept and digital programmes without a coherent picture of how these pieces will sit together five years out. The gap is not capacity to experiment. It is the absence of a credible long-range view that operating decisions can be anchored to.
Most cybersecurity decisions inside large organisations are still made by people who have never thought like an attacker. That gap, between the defender’s checklist and the attacker’s actual workflow, is where breaches happen. Boards need a credible interpreter of how adversaries reason, not another vendor reading from a slide.
Boards now own AI decisions that used to sit two layers below them. The EU AI Act, the OECD framework, and UNESCO’s ethics recommendation increasingly govern the same call, and they do not always agree. The hardest cases now involve AI acting in the physical world and in public services. That is where the rules are least settled, and where a wrong answer is hardest to defend.
Power over information has always determined geopolitical order. AI is the first information technology that does not require human instruction to generate, spread, or act on what it knows. Corporate, governmental, and international institutions built to govern information flows were designed for an earlier kind of network. Most are struggling to close that gap in real time.
Most organisations have run AI pilots. Almost none have rebuilt how work actually gets done. The gap between board ambition and operational reality is where competitive position is now being lost, and senior teams are running out of room to keep treating AI as an experiment rather than an operating model.
