Boards are being asked to make consequential decisions about AI systems they do not fully understand, on timelines set by competitors, regulators and the technology itself. The vocabulary used inside these conversations, alignment, capability, existential risk, governance under uncertainty, was largely built by a small group of thinkers before the commercial AI race began. Without that vocabulary, leaders end up either dismissing the risk or capitulating to it.
Most high street retailers are losing customers not because they lack stock, but because their stock is invisible. A shopper searching for a product on Google sees Amazon, eBay, and warehouses three days away, not the shelf five minutes from home. Closing that visibility gap is now the central commercial question for physical retail.
The rules that govern AI, data, and global platforms are being rewritten in Washington, Brussels and Beijing at the same time, and rarely in the same direction. Boards now have to make capital and product decisions inside a regulatory environment that no single jurisdiction controls. Reading that landscape, and acting on it before it forces your hand, is now a core leadership task.
Most strategy functions are not built for exponential change. They forecast from the past and plan in quarters. When AI, energy transition, and geopolitical realignment compress decades of disruption into months, the system stops working.
Most boards still treat AI as a software question their CIO will solve. The story is bigger than that. The contest is over compute, fabs, energy supply, and the sovereign infrastructure that will decide which companies and which countries hold the next decade of pricing power. Leaders who frame AI as a productivity tool are already a strategy cycle behind.
Most organisations can articulate an innovation ambition. Few can show how they built the selection discipline and institutional infrastructure to convert that ambition into genuine operational capability. The gap between the two is usually where the real problem sits.
Most leadership teams know they need to behave more like founders, and most cannot. Internal innovation slows, external disruptors move faster, and capital allocation drifts toward the safe option. The question is how to install entrepreneurial discipline inside an organisation that has stopped expecting it.

Most regional boards still treat innovation as a corporate venturing line item, not as an operating decision about where the business will compete in five years.
Most B2B technology categories sell on specs and miss the buyer entirely. Marketing teams write capability decks while the buyer is making a procurement decision driven by brand trust, narrative clarity and regional cultural fit. The result is investment that lands as noise, not pipeline.
Most retailers and consumer brands still design stores, formats, and digital journeys around what they think customers do, not what customers actually do. The gap between intent and behaviour at the shelf, the entrance, the checkout, and the screen is where margin leaks and category share moves. Closing that gap requires direct observation of human behaviour in commercial space, not surveys, not focus groups, not dashboards.
Net zero commitments have outrun the engineering and capital plans behind them. In aviation, motorsport, shipping and heavy transport, the existing fleet runs on liquid hydrocarbons and will for decades. Boards now need a credible answer for how to decarbonise that fleet without waiting for full electrification, and the engineering decisions made in the next three years will define which industries lead the transition and which import the technology from elsewhere.
