Most corporate sustainability programmes are eco-efficiency exercises dressed as transformation. They reduce harm at the margin while the underlying business model still depends on extraction, waste, and single-use materials. Leaders increasingly sense the gap between their ESG narrative and the operating reality of their supply chains, and they need a credible framework for what comes next.
Boards have spent a decade declaring sustainability commitments. The harder question is whether those commitments now show up in capital allocation, operating decisions and supplier choices, or remain narrative. The pressure on ESG has shifted from disclosure to substance, and the executives held to account for it are no longer the sustainability team.

Most boards still treat AI as a software question their CIO will solve. The story is bigger than that. The contest is over compute, fabs, energy supply, and the sovereign infrastructure that will decide which companies and which countries hold the next decade of pricing power. Leaders who frame AI as a productivity tool are already a strategy cycle behind.
Net zero commitments have outrun the engineering and capital plans behind them. In aviation, motorsport, shipping and heavy transport, the existing fleet runs on liquid hydrocarbons and will for decades. Boards now need a credible answer for how to decarbonise that fleet without waiting for full electrification, and the engineering decisions made in the next three years will define which industries lead the transition and which import the technology from elsewhere.
Boards in capital-intensive industries are being asked to decarbonise on a political timetable, fund the transition through volatile commodity cycles, and stay supplied through a fracturing energy map. The textbook answers stop working when the gas comes from a sanctioned country and the renewables build-out lags the policy commitment. Few people have made these decisions at the scale of a national champion, with sovereign and shareholder pressure on both sides.
Boards are making capital decisions inside a fiscal environment that has tightened faster than most strategy assumptions account for. Tax policy, public spending choices and demographic pressure are now first-order inputs into pricing, investment and workforce planning, not background noise. Most leadership teams do not have a translator who can read the Treasury, the OBR and the Bank of England in the same conversation.
Organisations making commitments on energy transition and supply chain sustainability cannot afford to treat China as a black box – yet most lack any reliable way to read Chinese government priorities, policy signals, or green innovation trajectories with operational precision. The result is strategy built on assumption: either over-reading China’s stated commitments or underestimating the scale and pace of what is actually being implemented at city and provincial level. For boards navigating ESG exposure, partner risk, and long-term energy strategy, this blind spot has material consequences.
Boards face energy and economic decisions whose payoff curves now bend on political timing, not market signals. Sanctions, decoupling pressure, and the Energiewende have made European industrial strategy a question of state capacity as much as capital allocation. Leaders need a read on how those calls actually get made inside government.
