A management playbook built for an earlier era, rooted in hierarchy and productivity, no longer fits what younger talent expects or creative work requires. Executives name innovation and engagement as top priorities; the gap between stated ambition and actual output keeps widening.
Most large organisations are running multiple transformations at once: an AI rollout, a restructuring, an integration, a culture reset. The people function is asked to absorb all of it without slowing the business or breaking the workforce. Few HR leaders have actually done this at scale across listed tech, consumer goods and entertainment, and fewer still know what to keep when the model changes.
Senior leaders rise through technical and commercial track records, then hit a level where the work is almost entirely relational. Most have no framework for it. They under-use mentors, struggle to ask for help, and treat networks as transactional, which costs them retention, succession depth and personal resilience long before it shows up in results.
Most career development inside large organisations has quietly broken down. Employees expect the company to map their growth, the company expects employees to drive their own, and neither side is honest about the gap. The result is disengagement, attrition among the people most worth keeping, and L&D budgets that produce activity but not ownership.
Inclusion policies sit on the intranet while the people they were written for keep leaving, stalling, or burning out. Senior leaders need someone who can name the structural reasons for that, not the comfortable ones. The work is governance and culture, redesigned together, by someone who has done both.
Organisations are losing experienced women in their 40s and early 50s at exactly the point those women should be moving into senior leadership. Perimenopause and menopause are a significant driver of that exit, and most workplaces still treat the conversation as a wellness add-on rather than a retention and performance issue. The gap between policy statements and what line managers actually do about it is where careers are being quietly written off.
Most diversity programmes do not produce diverse leadership. They run on the margins of the business, owned by mid-level HR, measured by participation rather than progression. Senior teams remain unbalanced, retention drops at the same career stage it has always dropped, and the gap between stated values and lived experience widens.
Culture has become the line item every executive team claims as a differentiator and almost none can describe in operating terms. The gap between values posters and the daily behaviour that determines retention, performance and trust is where most growth strategies quietly fail. Closing that gap is harder still in hybrid teams scattered across time zones, where the informal cues that once carried culture have disappeared.
Trust inside organisations is thinner than the org chart suggests. Senior leaders are being asked to hold culture together through restructure, talent loss and contested ground on inclusion, often without the lived authority that earns followership in a hard moment. The gap is not strategy. It is whether people will move when the leader speaks.
Every organisation can perform well for a cycle. Sustaining competitive advantage across successive cycles – through talent turnover, rising competition, and tightening resources – is the problem most leadership models do not survive. The instinct under pressure is to optimise for the short term. The leaders who last are those who hold the long-term architecture steady while still winning now.
Fast-growing companies lose the culture that made them worth joining. Headcount triples, processes fragment, and the behaviours that built the early product quietly disappear into the org chart. Most leadership teams only notice when the customer experience starts to slip.
Most culture programmes do not survive contact with a reorganisation, a layoff round or a new hybrid policy. The values on the wall are not the values people actually use to decide what to do on a difficult Tuesday. The gap between stated culture and operating culture is where engagement, retention and trust quietly come apart.
