Most leadership teams know how to optimise the business they have. They are far less practised at building the one they will need. The gap between recognising change is coming and structuring an organisation to act on it is where most strategies stall.
AI product decisions in most organisations are being made by people who have never built one. The distance between a compelling AI demo and a system that works at the scale of hundreds of millions of users is not theoretical – it is architectural, organisational, and deeply operational. Without that firsthand knowledge, organisations routinely commit to AI strategies that are commercially credible on paper and structurally flawed in execution.
Every major food business generates surplus. Most treat it as a disposal problem and price it accordingly. The result is a supply chain designed to waste, measured by metrics that make the waste invisible – until ESG reporting, procurement scrutiny, and reputational risk make it expensive.
Most growth stories are told once a venture has succeeded. The instructive material sits in the years before that, in the founder choices that hold a brand together while a sister business runs out of cash. Buyers commissioning a session on entrepreneurship under personal exposure are looking for that texture, not a polished retrospective.
Consumer founders hit a wall when the brand that got them to EUR 10 million cannot carry them to EUR 100 million. The operating muscle, retail relationships and product discipline needed to scale across borders look nothing like the instinct-led decisions that built the early business. Most never make the jump.
Most leadership frameworks are built for stable conditions. They fall apart when plans break down and decisions have to be made with incomplete information. Those are the moments that reveal whether leadership is built on process or instinct.
The organisations most likely to survive the next decade are the ones whose leadership teams can actually change how people think and work, at a pace that matches the technology and market pressures around them. Most change programmes fail at the mindset layer rather than the process layer, and most leaders are better at designing new structures than at rebuilding the assumptions inside their own teams.
Most organisations have run their AI and digital pilots. The hard part now is operating advantage: building products, teams and cultures that hold up when the underlying technology shifts every quarter. Boards want practical innovation discipline, not another futurist preview.
Boards are being asked to govern ESG with the same rigour they apply to financial risk, but most have built their ESG approach as narrative, not as decision architecture. The gap shows up in M&A diligence, capital allocation, and investor scrutiny, where directors discover that strategy decks do not survive contact with regulators, acquirers, or limited partners. The question is no longer whether ESG belongs on the board agenda, but who in the room can translate it into accountable decisions.
The gap between technology adoption and competitive advantage is widening, most organisations are rich in tools and poor in strategic clarity. Innovation programmes proliferate while the underlying strategy remains ambiguous. The investments that should be reshaping competitive position instead generate activity, cost, and noise.
Most large organisations admire start-ups and fail to learn from them. The instincts that produce growth in a small team get diluted by process the moment a company tries to scale, and boards rarely hear the founder view in language they can act on. The harder question is what executive teams should actually copy, and what they should leave alone.
Most organisations commit to products, propositions, and growth strategies before testing the assumptions those decisions rest on. The result is predictable: offerings that miss the market, business models that erode under competitive pressure, and strategy conversations that consume resource without resolution. The problem is not ambition. It is the absence of a shared, practical framework for designing and testing what the business is actually trying to deliver.
