The hard question for senior leaders is no longer what generative AI does. It is what comes after: spatial computing, digital twins, autonomous machines, physical AI. Each arrives with a vendor narrative and a decision attached: where to invest, and which shifts actually reshape the business.
Every organisation can now use the same AI tools, so the work increasingly looks the same. Leaders are starting to ask a different question: what can their people do that an algorithm cannot. Most companies have not answered with anything more specific than slogans.
Boards now make commercial decisions inside a state-shaped landscape. Sanctions, export controls, AI rivalry and severed supply corridors are no longer background context, they are the terms on which growth, capital allocation and market access are negotiated. Most leadership teams have no internal capability to read these moves before they become balance-sheet events.
AI product decisions in most organisations are being made by people who have never built one. The distance between a compelling AI demo and a system that works at the scale of hundreds of millions of users is not theoretical – it is architectural, organisational, and deeply operational. Without that firsthand knowledge, organisations routinely commit to AI strategies that are commercially credible on paper and structurally flawed in execution.
Most large organisations have spent heavily on AI and data without seeing the commercial return promised in the business case. Boards want a clearer answer on where AI actually earns its keep, how to govern it as regulators circle, and how to build the internal capability to use it at scale. The gap is rarely the technology. It is the operating model, the talent and the willingness of senior leaders to make specific bets.
Most organisations have run their AI and digital pilots. The hard part now is operating advantage: building products, teams and cultures that hold up when the underlying technology shifts every quarter. Boards want practical innovation discipline, not another futurist preview.
Technology decisions no longer sit inside the technology function. The next decade of corporate strategy will be shaped by state power, capital flows and public backlash as much as by product roadmaps, and leadership teams are being asked to read all of these at once. Most boards can price a competitor. Far fewer can price a government, a regulator and a public mood moving against them at the same time.
The gap between technology adoption and competitive advantage is widening, most organisations are rich in tools and poor in strategic clarity. Innovation programmes proliferate while the underlying strategy remains ambiguous. The investments that should be reshaping competitive position instead generate activity, cost, and noise.
Generative AI has collapsed the cost of producing content, code, and creative output, and most leadership teams still cannot say where it changes their economics. The conversation moves between executive workshop demos and abstract policy debate, with little useful ground in between. Boards need a translator who has run a production business, taught the technology at MBA level, and can describe what changes in the operating model and what does not.
Most large organisations have run AI pilots. Far fewer have moved them into operating reality. The gap is not the technology, it is the absence of an internal innovation discipline that translates promising experiments into measurable change inside a workforce that is, in many cases, quietly resisting it.
Most financial crime training works off case studies written after the fact. It teaches people what fraud looks like from the outside. What it rarely gives them is the working logic of the person on the other side of the transaction. That blind spot is what allows sophisticated scams, mule-account networks and AI-enabled impersonation to keep finding room inside well-resourced institutions.
Leadership teams are making consequential AI decisions with tools they do not fully understand, on timelines that do not allow for reflection. The hard question is not which model to deploy. It is how to read the cultural and behavioural effects of AI inside the organisation before they calcify into strategy.
