Most innovation work stalls long before the idea fails. Teams default to what is feasible inside the existing brief, lose the appetite to push the brief itself, and confuse activity with progress. The harder problem is restoring the conviction and craft needed to attempt something that has never been done in the room before.
Most large organisations are not built to find their next source of growth. They reward people for delivering the plan, not for spotting the opportunity that sits outside it. So the people closest to customers and markets stay quiet, the safe bets win, and the business defends its core while newer rivals take the ground it should have taken first.
The hard question for senior leaders is no longer what generative AI does. It is what comes after: spatial computing, digital twins, autonomous machines, physical AI. Each arrives with a vendor narrative and a decision attached: where to invest, and which shifts actually reshape the business.
Most leadership teams know how to optimise the business they have. They are far less practised at building the one they will need. The gap between recognising change is coming and structuring an organisation to act on it is where most strategies stall.
AI product decisions in most organisations are being made by people who have never built one. The distance between a compelling AI demo and a system that works at the scale of hundreds of millions of users is not theoretical – it is architectural, organisational, and deeply operational. Without that firsthand knowledge, organisations routinely commit to AI strategies that are commercially credible on paper and structurally flawed in execution.
Most organisations are not market leaders. They are second, third, or fourth – competing with less resource, less reach, and less margin than the brand they are trying to displace. The instinct under that pressure is to imitate: to copy what the leader does, spend more carefully, and avoid risk. That instinct produces sameness. And sameness – as the data now shows – is not a safe position. It is an expensive one.
Every major food business generates surplus. Most treat it as a disposal problem and price it accordingly. The result is a supply chain designed to waste, measured by metrics that make the waste invisible – until ESG reporting, procurement scrutiny, and reputational risk make it expensive.
Most organisations plan in three-to-five year cycles. The structural forces that actually reshape industries – demographic reordering, geopolitical power shifts, long-cycle economic transitions – operate on twenty-year timescales. The gap between those two horizons is where strategic miscalculation accumulates silently until it becomes a crisis.
Most large organisations are wired to repeat what worked. The instinct hardens at the top, where senior leaders are rewarded for executing the current model and punished for unsettling it. The result is a slow, expensive failure rate on transformation programmes, and a leadership cohort that has not built the personal capability to keep changing once the strategy deck is approved.
Most large organisations claim to value creativity and then run themselves in ways that suppress it. The cost shows up later: thinned-out brand distinctiveness, slower product reinvention, an over-reliance on data that confirms what the business already does. Leaders need a defensible account of how imagination becomes an operating capability, not a poster on the wall.
Most organisations have run their AI and digital pilots. The hard part now is operating advantage: building products, teams and cultures that hold up when the underlying technology shifts every quarter. Boards want practical innovation discipline, not another futurist preview.
Technology decisions no longer sit inside the technology function. The next decade of corporate strategy will be shaped by state power, capital flows and public backlash as much as by product roadmaps, and leadership teams are being asked to read all of these at once. Most boards can price a competitor. Far fewer can price a government, a regulator and a public mood moving against them at the same time.
