Leaders promoted for their expertise are often underprepared for the experience of leading under sustained pressure. Most organisations invest heavily in external change capability while leaving the internal mechanics of leadership under pressure almost entirely unaddressed.
Every organisation is now running an experiment on its own people. AI is reshaping how leaders think and how they decide, and most of them are watching it happen without a framework for what they are seeing. The productivity tools assume creativity is an output problem. The transformation programmes assume culture is a training problem. Neither assumption is true, and the gap between them is where the real cost is accumulating.
Execution systems built on hierarchy and control still dominate most organisations even as competitive value has shifted decisively to intangibles those systems were never designed to see. Performance reviews, servant leadership, and “move fast” cultures are not just insufficient, they actively suppress the trust and novel thinking that generate results. The management norms that once delivered efficiency have become the primary barrier to innovation.
Most leadership teams have never been tested under genuine pressure. The plans and the values look strong in the room where they were written. They look different the first time conditions outrun them, when communication has to hold and decisions have to be made before the situation closes.
Growth stalls, and the instinct is to buy a solution in from outside. The answer is more often already inside the business – but existing resources go unrecognised, and commercial and technical teams have learned to treat each other as the obstacle. Managing that internal conflict is what consumes leaders who should be driving growth.
Leaders under sustained pressure tend to focus on managing the next crisis rather than building the capacity to navigate the one after that. Engagement drops not because people stop caring, but because the cultural conditions that support it quietly erode when organisations are always reacting. The leadership behaviours that maintain performance and hold teams together through continuous disruption are learnable, but most development programmes treat them as personality traits.
Most organisations now ask for innovation more loudly than at any point in the last two decades. They also produce less of it than they used to. Risk aversion and the consensus politics of polite teams quietly close down the conditions in which original ideas form. Leaders keep asking for creative breakthroughs, but the operating habits of the business reward exactly the opposite.
Established companies are being disrupted by platform businesses built on assets those companies already own. Legacy structures, customer relationships, and proprietary data are competitive advantages, but only if the organisation knows how to activate them as platforms. Most do not.
Most organisations develop capable leaders for normal conditions. When those conditions break down, when the stakes are real, the time is short, and doubt is loudest, the training has not kept pace with the pressure. Leaders who look strong are often not equipped to feel strong. Performance under pressure is not a personality trait. It is a trainable skill, and most development programmes do not treat it as one.
Most senior teams know their organisations cannot scale decision-making fast enough to match the pace of change. Authority sits too high, accountability sits too low, and the layer in between is asked to execute strategy without the licence to lead. The question is not whether to distribute leadership, but how to make it operate without losing coherence, control, or commercial discipline.
Most organisations promote on technical performance, then expect leaders to elevate the people around them without ever teaching them how. The result is a senior bench full of accomplished individuals who cannot consistently produce more accomplished people beneath them. The gap between high performer and high performer-developer is where succession plans quietly fail.
